What to automate first in a small business

A simple way to choose the first process for AI automation — and avoid spending on the wrong one.

Start with the process that hurts the most

The best first automation is not the one with the most impressive technology — it is the process that takes the most manual time or causes the most errors. Answering the same client questions, copying data between tools, sending the same follow-ups.

List every recurring task for one week. Pick the one where your team does the same action more than five times a week. That is your first automation candidate.

Measure before you build

Record how many minutes the task takes today and how often it fails. After automation, compare the same numbers. If the task was not worth measuring, it was probably not worth automating first.

This rule alone prevents most wasted automation budgets.

Scope the smallest working version

A first agent usually ships in two to four weeks: one workflow, one clear job, one integration with your existing tools. Expand only after the first version runs reliably.
